During the summer, that process reverses. The heat pump extracts heat energy from inside your home and moves it out, allowing it to work as an air conditioner, too. 

How a Furnace Works

Furnaces create heat by burning natural gas or propane or by using electric heating elements, depending on the type of system you have. Once the air is warm, a blower pushes it through your ductwork and into each room. 

Because it actually creates heat instead of moving it like a heat pump, furnaces only work for heating. That means you’ll need a separate air conditioner for cooling.

Installation Costs

Gas furnaces usually cost less to install than heat pumps. A new high-efficiency gas furnace usually costs between $3,800 and $10,000 installed

A whole-home air-source heat pump, on the other hand, usually costs between $8,000 and $15,000 installed. If you go with a geothermal heat pump, you’ll likely pay between $12,000 and $30,000 or more. That steep cost comes from the underground loop system they need to work. 

A handful of factors drive both system costs up or down, including:

  • The size of your home
  • The system’s efficiency rating
  • Existing ductwork
  • Electrical or gas line upgrades
  • Permit and labor costs

Although a heat pump is pricier upfront, it does work as both a heater and an air conditioner. So, if you’re replacing both at the same time, the price difference might not be as big as it first appears.

Operating Costs

Your monthly heating bills depend on two things: how much your utility company charges for energy and how efficiently your heating system uses it. 

A furnace might cost less to install, but that doesn’t necessarily mean it’ll be cheaper to run. Likewise, a heat pump’s higher upfront price doesn’t automatically mean higher monthly energy bills.

No matter which one you go with, annual maintenance goes a long way. Replacing air filters, scheduling routine tune-ups, and taking care of small repairs early can help your equipment run more efficiently and keep small issues from turning into expensive ones.

After all that, you might be hoping for a clear winner. But in reality, there isn’t one. The better option depends on your situation. 

A heat pump might be better if you:

  • Need to replace both your heating system and air conditioner
  • Want one system that provides both heating and cooling
  • Value energy efficiency
  • Have a well-insulated home that’s a good candidate for a heat pump
  • Are interested in reducing your home’s reliance on natural gas

A furnace might be a better fit if you:

  • Already have natural gas service and want to keep using it
  • Prefer the hotter air that comes through the vents
  • Want to keep upfront installation costs lower
  • Only need to replace your heating system because your air conditioner is in good shape
  • Live in an older home where a furnace may better suit your heating needs
